Faceless, automation, AI or creator led
These are four different businesses, not four styles of the same one. They differ in what they cost to run, how high they can go, how easily they are copied, and what they are worth if you ever sell. Choosing between them is the second decision you make, straight after the niche.
Faceless scales and survives you being replaced. Creator led builds something nobody can copy but cannot be handed to anyone else. Automation is faceless run as a production line, which works until the line produces things nobody wants. Fully AI generated is the cheapest to start and the fastest to be abandoned by an audience.

Faceless is not the same as automation
These two get treated as one word and they are not. Faceless is a production choice: no presenter. Automation is an operating model: a pipeline of people and steps producing videos on a schedule whether or not there is anything worth saying that week.
You can run a faceless channel as a craft, slowly, with one strong video a fortnight. That is not automation. And the difference shows up in the numbers, because a pipeline optimises for output and output is not what the audience is rewarding.

The argument for it is obvious. It costs nearly nothing and you can publish constantly.
The argument against it is what happens next. Frame 117 documented a video that reached 1.4 million views and did not translate into a channel: the audience arrived for that one thing and did not come back for the next. Volume of low-quality output does not compound. It resets every upload.
This is the part people miss about YouTube specifically. The platform does not only measure whether a video gets watched. It measures whether people who watched you before come back. A channel that never earns a return visit is starting from zero on every upload, forever, and no amount of publishing frequency fixes that.
Using AI as a tool inside a process a human is directing is not the same as a channel where no human made a judgement. The first is leverage. The second is the thing audiences are learning to recognise and skip.
Creator led: the highest ceiling and the worst exit
A person cannot be copied. That is the entire advantage, and it is a big one: the format can be imitated, the subject can be taken, and it still will not be your channel.
The cost is that you are load-bearing. You cannot hand it over, you cannot take six months off, and the value does not survive separation from you. Both of the creator-led channels behind Frame 117, Virkayu at 268,000 subscribers and 54 million views and Out of Bounds at 106,000 subscribers and 41 million views, are worth what they are worth because a specific person makes them. That is the strength and the trap in one sentence.
